On the surface, it was a problem of money and accounts. The real problem was that no one believed anyone any more. Once trust collapses, every party sees nothing but problems, and everyone pulls against everyone else in place. My work was not to do the accounting — it was to rebuild belief in the ruins.

A ledger without standing is worthless in a collapse. So the real question is how to produce a ledger that every party accepts and that truthfully reflects the state of the business. Who should compile it — me, the other side, or all parties together — is itself a judgment, one that turns on the company's web of relationships, its operating reality and the market. The credibility of the ledger is the foundation everything else stands on.

That opening must become the central thread: a point of hope that everyone recognises and is willing to push toward. The entire wind-down is built around that thread.

With no hope, all anyone sees is problems, and everyone pulls in place; with hope, many problems can wait for step two, and everyone moves forward together. Once hope holds, the chaos withdraws on its own.

Through audit I distinguished the true revenue position of each project, drew the lines of responsibility clearly, and planned in advance for how the partnerships would change after the wind-down — so that the exit was clean, and what came after had structure.
